6) FINANCIAL RISK (UPSIDE VS. DOWNSIDE ASYMMETRY)

  • Question: What is the true cost of failure, and how is it contained?

  • Evaluation Signals (multi-dimensional):

    • Direct loss: Revenue at risk, rework costs, downtime exposure.

    • Compliance/legal: Potential penalties, investigation and remediation costs (note: some liabilities may be uninsurable).

    • Reputation: Customer trust erosion, churn, and time-to-recover.

    • Opportunity: Capital tied up, leadership distraction, and damage to enterprise AI credibility.

  • Leadership Relevance: Some use cases have asymmetric risk—modest upside with catastrophic downside—warranting rejection or strict scoping even if technically feasible.


Quantifying downside requires coordinated finance, risk, legal, and operations inputs; boards should insist on a loss ceiling and a pre-agreed mitigation plan.


THE DECISION GRID & THRESHOLDS

Create a one-page grid with the six dimensions scored Green / Yellow / Red, plus a brief narrative for any Yellow/Red items. Define decision thresholds up front:


  • Proceed: All Green, or ≤1 Yellow with contained financial risk and documented mitigations.

  • Proceed with Conditions: ≤2 Yellow, no Red; assign owners and timelines for each mitigation.

  • Defer / Redesign: Any Red in Regulatory Exposure, Data Integrity, or Financial Risk; revisit scope.


This keeps leadership honest: if risk isn’t reduced on schedule, funding doesn’t escalate.


BOARD READINESS CHECKLIST

  • Strategic fit linked to current KPIs and measurable outcomes

  • Data lineage and lawful basis documented; sensitive attributes reviewed

  • Regulatory mapping completed; if high-risk, obligations & budget included

  • Operational readiness (owners, monitoring, retraining, incident response) verified

  • Explainability & override mechanisms defined and tested
